Consultant, Agency, or Hourly CMO? What to Hire at Each Stage of Your Business
By JCUpdated 6 min read
What Each One Does
| Marketing consultant | Agency | Hourly CMO | Full‑time CMO | |
|---|---|---|---|---|
| What they deliver | Diagnosis, plan and priorities | Execution: campaigns, content, design, social | Direction: strategy, budget and coordination of vendors | Direction and own team |
| Who executes | Your team or a vendor, sometimes the consultant | The agency | Your team and your vendors, coordinated by the CMO | Their own team |
| How they charge | Fixed price per project | Monthly fee, sometimes plus a % of ad spend | Hourly rate per month or a monthly fee | Salary and benefits |
| Typical length | Weeks | Months or years | Months, with regular reviews | Ongoing |
| Main risk | The plan stays only on paper | They measure their work, not your sales | No one to actually do the work | Fixed cost before the process works |
The real difference is who decides. The consultant advises, the agency does what you ask, and the CMO decides together with you and is responsible for results.
What to Hire at Each Stage of Your Business
| Your stage | Typical sign | What’s best for you |
|---|---|---|
| Startup | Owner sells and customers come by word of mouth | A consultant to pick one or two channels and set up the basics |
| First ads | You spend money, leads arrive, but you don’t know which buy | A consultant who links ads, CRM and measurement |
| Growth with vendors | You have 2‑4 vendors (agency, designer, developer) and each reports its own work | An hourly CMO who coordinates everyone toward the same goal |
| Small internal team | One or two marketing people who execute well but lack direction | An hourly CMO who sets priorities and reviews them each month |
| Mid‑size company with a big budget | Marketing is a big part of the business plan and needs someone every day | A full‑time CMO; an hourly CMO can cover the transition |
An agency fits any stage where you already know what you want to do and need hands to do it. It is not a good idea to ask an agency to also set the strategy; they will usually push what they sell.
What Is an Hourly CMO?
A marketing director who works with you a few hours a week or month. In English they are called a fractional CMO or part‑time CMO. They do not replace your team or vendors; they lead them.
When I work as an hourly CMO or on a monthly basis, I do the following:
- Define the strategy and budget for each channel, with sales goals, not just reach goals.
- Coordinate vendors and the team: who does what, when it is delivered and how it is measured.
- Review each month what is bringing opportunities and move money there.
- Make sure ads, website, CRM and measurement are linked so the report reaches the sale.
- Add specialists and coordinate them when the project needs them.
This works when marketing is already important for your business but does not yet justify a full‑time director, or when you want to organize the area before hiring one.
When Is an Agency Right?
A good agency is the best choice when:
- You already know which channel works and need to produce more: more campaigns, more content, more assets.
- You need capabilities that are not worth keeping in‑house, such as video production or large‑scale design.
- Someone on your side (you, a manager or a CMO) defines what to do and checks the results.
Ask any agency to keep ad accounts, Analytics and CRM in the client’s company name, to report leads and sales—not just impressions—and to tell you what did not work.
When Is a Marketing Consultant Right?
When the question is “what should I do” and not “who will do it”. A good consultant gives you a few high‑impact actions, tells you who should execute them and how they will be measured. If they hand you an 80‑page document with no priorities, they gave you work instead of taking it away.
A consultant is also useful before hiring an agency or switching from one: a two‑ or three‑week diagnosis tells you what to ask for and how you will know if it works. If you want to start on your own, check where the sale falls apart in your funnel.
Signs You Need Direction, Not Another Agency
- You changed agencies twice and the problem is still the same.
- Each vendor sends a report, and none talk about sales.
- You don’t know how much it costs to get a customer from each channel.
- Your sales team says leads are bad and marketing says sales does not follow up.
- The marketing budget is set based on what was spent last year.
- No one checks if the CRM and the ads say the same thing. If this sounds like you, start by measuring sales instead of clicks.
If you match three or more of these, another agency will not fix it. You need someone to lead.
How Each One Charges
There is no standard rate, so be wary of anyone giving a price before understanding your business. You can compare the models:
- Consultant: fixed price for a diagnosis with defined scope and deliverables.
- Agency: monthly fee for a package of services; some also charge a % of ad spend.
- Hourly CMO: a set number of hours per month or a monthly fee, with a minimum number of months to allow measurement.
I do not sell identical packages. After a 30‑minute call and a quick diagnosis, I send a proposal with scope, deliverables, timeline, price and what I need from you.
Questions to Ask Before Hiring Anyone
- What will you measure and how often will you show me the results?
- Who executes and who reviews?
- Will the ad accounts, Analytics and CRM be in my company’s name?
- What do you do if after three months the numbers do not move?
- Which companies similar to mine have you worked with and what changed?
If the answers are vague, keep looking.
What I Would Do
- Write on a sheet how much you spend on marketing, who executes it and what result each reports.
- If you cannot fill the results column, start with a diagnosis.
- If you can fill it but no one decides with it, look for an hourly CMO.
- If you know what to do and just need production, hire an agency and keep direction on your side.
If you’re not sure which one you need, schedule 30 minutes and I’ll tell you honestly, even if the answer isn’t me.
